Situation and challenge
The global automotive supplier is facing the carve-out of a business unit as a result of extensive restructuring.
In order to meet the new requirements in an increasingly dynamic environment, the company is fundamentally reorganizing itself. In particular, the redesign of communication, the development of new cross-divisional forms of collaboration and the teaming up of the new top management describe the main challenges of the company.
Project
cetacea provides virtual and on-site support with a team of several people over a period of 1.5 years.
Not only responsibilities and roles, but also structures, processes and especially the way of working together will change fundamentally in the company. cetacea provides support by explaining and communicating the transformation to both managers and employees, mobilizing them for it, and creating change readiness and acceptance.

Procedure
cetacea assumes responsibility for three workstreams in close coordination with the strategy and communications departments: “Communication”, “Culture Change” and “Top Management Activation”.
In the “Communication” workstream, cetacea first conducts an assessment to get a clear picture of the status quo of internal and project communication in the organization. Based on the results, cetacea develops a comprehensive communication concept and supports the internal team in professionalizing communication activities, implementing and rolling out communication measures as well as designing and implementing Executive Board communication.
In the “Culture Change” workstream, the initial focus is on drawing up a Big Picture and designing and implementing a development process to define new corporate values together with the Executive Board and further leaders. To achieve this, cetacea collaborates with the company’s top management to develop an overarching Big Picture that consolidates all programs and strategic initiatives. In addition, new corporate values and leadership principles are developed in top management workshops, which form the foundation for achieving the company’s goals. In order to establish value-based leadership behavior and to empower managers for their role-model function, cetacea designs and develops a management training program that is rolled out company-wide in multiple waves.
In the “Top Management Activation” workstream, the task is to mobilize the managers as a team and generate readiness for change and acceptance, and to drive forward the transformation of the company. To this end, cetacea takes on the conceptual and content design of formats to activate and enable the top management, such as virtual workshops and on-site events. In addition, cetacea develops and elaborates strategic focus topics together with top management, such as leadership principles and strategic priorities, and develops key messages and materials for cascading communication.
